Key points
- Start with a process people already complain about, and pick work whose output someone can check against a source.
- Count the volume first: a task done hundreds of times a month is worth automating, one done twice a year is not.
- Write down today's time, cost and error rate before the first pilot, or you will argue for months about whether anything improved.
- Keep the first pilot narrow: one team, one workflow, six to eight weeks, run in parallel with the current process.
- Let AI draft, extract and match, but keep calculations in code so figures stay reproducible.
- Name one owner per use case, train on the team's real tasks, and say plainly how roles change.
- Keep the AI policy to one page, keep data in approved tools, and record which tool produced what and who approved it.
